Marketplace⚡Mastery #147: Amazon sellers ditching fees for TikTok + Prime Day margin collapse

Hey sellers! Amazon's fee structure is pushing independent sellers elsewhere, Prime Day hit record sales but with tighter margins than ever, and AI traffic is quietly reshaping how shoppers find deals.

👉 Prime Day 2026 shattered records, but the math is ugly. U.S. ecommerce sales hit $8.3 billion on day one (June 23), up 5.3% year-over-year, with full four-day projections at $26.3 billion exceeding Black Friday and Cyber Monday combined.

But average order size dropped 17% to $48.36 (down from $58.37 last year). More units moving, less money per transaction. Sellers are selling more to make the same margin.

👉 Gen Z is financing Prime Day with BNPL and Amazon is doubling down with discounted Prime memberships ($7.49/month for ages 18-24) and 5% cash back exclusives to lock in the cohort.

👉 AI traffic is converting 50% better than non-AI sources on Prime Day with shoppers spending 49.9% more time on sites and browsing 20.5% more pages per visit than non-AI arrivals.

Add-to-cart rates from AI sources were 33% higher.

👉 Brands participating in Prime Day are seeing CPCs jump from 8 cents to $2 per click. According to Modern Retail, sellers are doubling or tripling their monthly marketing budgets just to compete for share during the event. Even with high volume sales, brands are coming out flat or negative on the P&L.

👉 Amazon fees have become so punishing that independent sellers are now forced to diversify across multiple platforms just to survive. According to Forbes, some sellers are remitting more than 50 cents from every dollar in revenue back to Amazon, pushing them to launch on TikTok, Walmart.com, Target Plus, and Shopify. This isn't just margin erosion. It's an existential shift. Sellers who once built on Amazon as their primary channel are now treating it as one revenue stream among several.
